GTM Engineer ROI Calculator Hire, outsource, or keep doing it by hand?
Your reps are building lists, researching accounts and cleaning up the CRM instead of selling. Put in three numbers and see what that manual work costs you each year, and whether a GTM engineer pays for itself.
Manual GTM work is costing you
per year in selling time.

What a GTM engineer does. And why it shows up as revenue.
Most sales teams don't have a headcount problem. They have a systems problem. Reps lose a day a week to work that follows the same steps every time: pulling lists, finding emails, researching accounts before a call, and logging it all in the CRM.
A GTM engineer turns that work into systems. That means automated enrichment instead of copy-pasting from LinkedIn, lead scoring and routing instead of a shared inbox, and CRM integrations that log activity without anyone typing it in.
The calculator above prices that lost time at what you already pay your reps. If you want to find where the hours go first, try our sales workflow efficiency calculator. To see which systems are missing, take the GTM engineering scorecard. If the process is the issue rather than the tools, start with RevOps strategy.
In-house hire vs. GTM engineering partner
| Hire in-house | Partner | |
|---|---|---|
| Time to first result | 4+ months (hire + ramp) | 2–4 weeks |
| Cost structure | Salary, benefits, recruiting fee | Monthly retainer |
| Breadth | One person's stack experience | Patterns from many GTM teams |
| Best when | Steady, long-term systems backlog | You need results this quarter |

GTM engineer FAQ. Cost, ROI and when to hire.
What is a GTM engineer?
A GTM (go-to-market) engineer builds the systems that sales and marketing teams run on: enrichment pipelines, signal-based lead lists, lead scoring and routing, CRM workflows, and AI research tools. Instead of adding more reps to do manual work, a GTM engineer automates the work so the reps you already have spend their time selling.
How much does a GTM engineer cost?
In the US, base salaries for in-house GTM engineers typically land between roughly $120k and $200k depending on seniority and location. Fully loaded cost (benefits, payroll taxes, equipment) usually adds 20–30% on top, plus recruiting fees and a few months of hiring and ramp time. A GTM engineering partner is usually billed as a monthly retainer and can start in weeks rather than months.
What is the difference between a GTM engineer and an SDR?
An SDR does outbound work by hand: finding accounts, researching contacts, writing emails and booking meetings. A GTM engineer builds the system that does the repetitive parts of that work automatically, so each SDR can reach more of the right buyers with better context. One good GTM engineer often frees up more selling time than one additional SDR adds.
Should I hire a GTM engineer or outsource GTM engineering?
Hire in-house when you have a steady, long-term backlog of GTM systems work and someone senior to manage the role. Outsource when you need results this quarter, your needs span several tools (CRM, enrichment, sequencing, AI), or you are not yet sure the workload justifies a full-time hire. Many teams outsource first, then hire once the systems and the roadmap are proven.
How does this calculator estimate ROI?
It converts each rep's fully loaded cost into an hourly rate (2,080 hours per year) and multiplies it by the manual hours your team spends each week across 48 working weeks. The share of that work you expect to automate becomes the recoverable value. In-house hiring assumes 2 months to hire, 2 months to ramp and a recruiting fee of 15% of loaded cost. A partner is assumed to start delivering value in month 2. Every assumption can be adjusted in the calculator.
What manual sales work can a GTM engineer automate?
The usual targets are building and enriching prospect lists, account and contact research, pre-meeting briefs, lead scoring and routing, CRM data entry and cleanup, trigger-based outreach (funding, hiring, new regulations), and conference attendee research. Anything a rep repeats every week with the same steps is a candidate.
